how exactly does extort work?

If I have three creatures with extort and I play a spell, can you tap more than one land for each creature or just one? A land tapped for one creature can't be used for another creature's extort correct?

Paying costs in Magic is just like paying costs in real life. If I want 3 loaves of bread that each costs 1 dollar, it'll be 3 dollars total (you can't use the same 1 dollar to pay for 3 loaves, right?). You can also imagine your lands as generating colored coins (red, black, white, etc) and you use these coins to pay for your spells and effects.

short answer: up to one for each permanent with extort. No, you cannot use 1 mana for multiple triggers of extort.
long answer: when a spell is cast, the extort ability on each permanent with it triggers and are placed on the stack (above the spell you're casting). As each resolves, you may pay a B/W to effectively drain 1 life from your opponent. If you do not pay, that trigger does nothing. Therefore, in your example, you could pay from 0-3 B/W mana and drain that much life.
