I think that Yuriko (like Edric) really relies on evasive 1-drops to get going. The problem with Ninjutsu (and by extension, Commander Ninjutsu) as a mechanic is that it's extremely tempo-negative. For example, if you Ninjutsu in your general or another ninja while your general is out, you get that free card, but you haven't developed to the board. If you don't run enough "cheap creatures" you can easily just die with a bunch of cards in hand.

It's also important to have threats that are easy to redeploy for Ninjutsu. The cost of Ninjutsu is the cost of the creature + the Ninjutsu cost itself. For example, if you play a 2-drop, Ninjutsu, redeploy that 2-drop and Ninjutsu it again, and then redeploy it an additional time for 2 mana, that 2-drop has cost you 6 mana in addition to the Ninjutsu costs. By comparison, a 1-drop would only have cost you 3 mana, and an Ornithopter or Memnite would've cost you no mana.

The second important point about running lots of cheap creatures is that you no longer have to discard to hand size. The third is the tricky fact that Yuriko can Ninjutsu in on another attacking creature if she's killed before she deals her damage, so having a wider board can be beneficial in that sense as well.

One thing I'm considering but haven't added yet is Doomsday. It's a somewhat high-risk move, but it's not that difficult to set up a pile that will flat out kill all your opponents with 3 or 4 triggers. Insidious Dreams is a little better because it doesn't require you to exile everything and you can deploy it with the triggers already on the stack.

Most of the cards are cheap (all the small creatures generally are), and you can substitute some of the pricier Time Warps with some of the cheaper ones I'm not running like Walk the Aeons. Losing Scroll Rack takes out some of the "Oops, I win" potential, but it's by no means necessary.

All 3 of the type-changing effects (Arcane Adaptation, Conspiracy, and Xenograph) absolutely blow the top off of Yuriko's ability. They become Coastal Piracy/Bident of Thassa effects, but importantly they also act as win condition when your army of evasive 1/1s flip cards that will dome each of your opponents for 3 life on average. It means you don't have to worry about "wincons," because your wincon will be quickly destroying your opponents' life totals with a massive advantage.
